Small teams that use AI well aren't the ones who adopt every new tool. They're the ones who decide clearly who does what, what AI can and can't touch, and who's accountable when something goes wrong. This article is about the governance side of AI adoption — the part most teams skip until it causes a problem.
Why Small Teams Struggle with AI Adoption
The typical pattern: one enthusiastic person starts using AI for their work, results improve, others adopt it inconsistently, the team ends up with three different tools, inconsistent outputs, unclear ownership, and no way to improve systematically. The technology isn't the problem. The lack of structure is.
Defining Roles
The AI Champion
One person who takes responsibility for knowing what the team's AI tools can do, keeping the prompt library updated, onboarding new members, and flagging when tools change in ways that affect the team's workflow. This person doesn't make all AI decisions — they make the AI environment work for everyone else.
In a team of five, this is 2–3 hours per month, not a full-time role.
Individual contributors
Each person is responsible for the quality of their own AI-assisted work. "The AI wrote it" is not a defence for bad output — it's equivalent to "a junior colleague drafted it." You're accountable for what you put your name on, regardless of how it was generated.
The reviewer
For outputs that will be sent externally or used in decisions: establish a review step that isn't the person who generated it. This doesn't need to be heavy — a ten-minute read with fresh eyes catches most errors. Build it into the workflow explicitly, not as an optional extra.
Setting Boundaries
What AI should and shouldn't do
Before deploying AI for any task, answer two questions: if the AI gets this wrong, what's the cost? And would a client or stakeholder be unhappy if they knew AI was involved? For high-cost or high-sensitivity tasks, define the AI's role clearly: it assists but a human makes the final decision and takes responsibility.
Data and confidentiality
Establish a clear rule about what information goes into AI tools. Most commercial AI tools send data to external servers. Commercially sensitive information, client data under NDA, and personal data under GDPR should either not be entered at all, or entered only into tools with appropriate data processing agreements. Write this down — a verbal understanding doesn't survive staff turnover.
Ownership and Accountability
When AI contributes to a deliverable, the human who submitted the brief and reviewed the output owns that deliverable. Practically, this means:
- Every AI-assisted output has a named human owner
- That person is the first point of contact if there's a problem
- Quality failures get attributed to the process (brief, review) not "the AI"
This framing matters because it keeps accountability with people who can improve things, rather than with a tool that can't.
Starting Without Overengineering
You don't need a 20-page AI policy on day one. Start with three written agreements:
- What categories of information we do not put into AI tools
- Who is accountable for reviewing AI-assisted work before it leaves the team
- Where we store our shared prompts and templates
Review these quarterly. Add governance as specific problems emerge — not before. Premature bureaucracy kills the adoption you're trying to build.
